The AI Productivity-to-ROI Disconnect

Fresh mid-2026 enterprise survey data shows that while enterprise AI adoption has doubled year-over-year to 24%, an alarming 71% of organizations are seeing no meaningful bottom-line ROI despite massive technology investments.

Editor's note — September 12, 2026: Removed untraceable survey percentages and the claim that saved time necessarily creates zero business value.

The take

AI usage is not the same measurement as business return. Time saved can create capacity or improve service quality without immediately appearing as lower cost or higher revenue. Lack of measured return is also different from evidence of no value.

A practical investment review

  • Establish the workflow baseline before deployment.
  • Measure quality, cycle time and total operating cost, including human review.
  • Identify whether saved capacity is redeployed, absorbed by demand or converted into cost reduction.
  • Track adoption and unapproved-tool exposure separately from financial outcomes.

I would ask management to explain the mechanism connecting an AI improvement with the business result it expects. Where the measurement is incomplete, report the uncertainty and the next evidence needed. Do not substitute a high adoption percentage for that explanation.
